I was thinking about Deep becoming a scorpion:
How about instead of a tail we make his sword arm transform into a sting?

Legs get replaced by the main body of a scorpion - the 6 legs, the sting and the armoured backside.

I also, as you so suggested, imagined his sword arm changing. However i thought of it becoming a scorpion claw. The epic combo of the sting and the claw for fighting techniques would up his melee by far.

What do you guys think?

Oh and how about one super uber attack? like you go into beast mode, charge up and use that attack, the a BIG animal appears (like a tiger for woody) and does good amount of damage and you immediately lose beast mode.

That was my original interpretation of what you meant Deep to look like, but when I sprited it was very awkward to see him with the six legs. Especially with just running and jumping sprites.
I think your idea of the claw and armour goes well though.

I just did something with henry. I sprited to different ones, but I think it would be cool if you have him flying.
Also though of a cool attack to replace his force palm. Like a sonic wave or something like you would see in the comic books. I just did a quick sprite of it.
